Start with what repeats
Look at an ordinary working week. Which decisions return to you every day? Which tasks stop when you are busy? These points reveal where the business depends on your presence. Choose one recurring process, such as receiving a new order, and record its starting point, owner and completion criteria.
Make responsibility clear
Documented steps are only part of the work. Each person needs to know what they can decide, when to ask for help and how to recognize a completed task. A useful system makes work understandable while leaving room for judgment. Test the process with the person doing it and adjust it to reality.
Test capacity before increasing volume
Before adding customers, locations or tools, test whether the team can run the process without returning to you at every step. Review errors, delays and recurring questions. The aim is to give you the clarity and time to lead and make the decisions that truly need you.
